Trajectory: 6.5× growth Jan→Jun. AOV climbed steadily ₹936 → ₹1,132 as customers stopped single-item ordering. ROAS improved 1.63 → 2.04 as ad efficiency compounded.
June softening: Sales −19% (₹11.29L → ₹9.09L) despite ad spend holding at ₹1.12L. Two suspects: (1) the feeder-zero crisis on SIDR & oils biting into fulfillment, (2) natural cooldown after May peak. Watch July closely.

Total across 9 feeders
🩸 Immediate crisis — SIDR Honey at zero across all 9 feeders. This was your biggest Blinkit SKU (46 cities · 348 dark-store instances). Every day at zero = lost sales in ~46 cities. Push emergency dispatch to feeders THIS WEEK. Even 5-10 units per feeder buys time while you scale production.
⚠️ 5 more SKUs at feeder-zero — Apricot Oil, Walnut Oil, Chamomile, Zafrani, Ladakh Apricots. Of these, factory has some finished stock for Chamomile (1) and Ladakh Apricots (3) but not enough. Rest need production runs — but Apricot Oil and Walnut Oil are blocked by zero raw material at factory too.
Live city coverage · Real data 48 cities · 2,993 store-SKU instances · 15 live SKUs

Winning cities: Bengaluru is the flagship (all 15 SKUs · 608 store-instances · likely 20%+ of Blinkit revenue). Hyderabad, Chennai, Delhi solid #2-4. Push category expansion (add more SKUs) in Pune/Kolkata/Ghaziabad where you already have store coverage but fewer SKUs.
Weak coverage: Vadodara, Aligarh, Latur (1-2 store instances each). Either drop these to focus resources or add category depth if there's demand.
SKU × City coverage · Which of your 15 SKUs is live where L2 · L3 · L4 levels
L2 = pilot (3 cities) · L3 = broad rollout (30+ cities) · L4 = premium/selective. 4 SKUs are still limited-launch — opportunity to expand.

What's working July MTD
Ladakh Apricots — most consistent daily performer (35 units MTD, ~5/day). Zero drop-off from June (37).
ROAS climbed from 1.50 → 2.97 across May-July. Ad spend down 57% but delivering ~85% of June's ad-driven revenue.
AOV up 8% (₹1,132 → ₹1,225) — customers buying bigger baskets even as order count fell.
Concerns July MTD
Kashmir Almonds crashed: ₹3.04L (May) → ₹2.26L (June) → ₹1.18L (MTD). Losing your best SKU.
Kashmir Saffron down 66% vs June revenue (₹1.60L → ₹0.55L). Track next 3 days closely.
ACOS spiked to 63% on 15 Jul — worst since May avg. Ads that day burned ₹3,152 for ₹5,000 ad-driven revenue.
⚠ What this page doesn't track
Blinkit reports sales, not remaining shelf stock. To know how many units are still at Blinkit warehouses, you'd need their separate stock report. Also: no per-dark-store or per-city split in the standard report — one national number. If you get city-level data separately, we can add another table below.

🩸 June crash needs investigation. ₹1.22L (May) → ₹22k (Jun) = 82% drop in one month. Sessions fell from 2,083 → 612 (71%). Something suppressed your listings — Buy Box loss, review issue, listing takedown, or ad campaigns paused. Look at what changed on 31 May → 1 Jun.
⚠️ Amazon is only ₹87k/month average. Blinkit does ₹9L+/month. Amazon has 76 zero-sale days (35%). Either it's a small channel by design, or you're leaving money on the table. Best day this year was Jan 23 (₹20,405, 18 units) — that day's pattern is worth replicating.

Conversion red flags: ALOIL-100 (Almond Oil) is burning 218 sessions at 0.92% conversion — worst on the page. Something's off with the listing (price? images? reviews?). KSAL-1000 has 4,244 sessions but only 1.06% conversion — the 1kg Kashmir Almonds page is under-monetising heavy traffic. KSWL-250 has 88% Buy Box vs 99%+ everywhere else — check for a competing seller.

🩸 Immediate: 2 SKUs OUT. Gift Hamper (₹3,400 MRP) and Kashmir Walnuts 250g both at zero — Amazon suppressing these listings from search. Send FBA replenishment shipment today. Walnut 250g had 10 sessions this report anyway (low priority); Gift Hamper is a Q4 revenue leak.
⚠️ Watch: KSWL-1000 at 5 units, KSAL-1000 at 45. KSAL-1000 has 4,244 sessions per report period — even at 1% conversion, that burns 45 units in one period. Send restock within 3 days or you lose the biggest Almond ASIN.

What's working Latest report
Nuts are 95% of Amazon revenue. Ladakh Apricots + Kashmir Almonds + Kashmir Walnuts = ₹6.07L of ₹6.35L. Amazon is a dry-fruit channel.
Kashmir Qahwa converts at 18.9% — highest on the page. 37 sessions, 7 buyers. If you can drive traffic here, it monetises.
Buy Box near-perfect at 98% across the top 6 SKUs. No competing seller problem to fix.
Concerns Latest report
KSAL-1000 is your traffic sink — 4,244 sessions, only 45 units, 1.06% conv. Compare to KSAL-500 (2.9%). Something on the 1kg listing is losing buyers — probably price.
3 core SKUs did zero on Amazon this period: Walnut Oil, Zafrani Kehwa, Raw Monofloral Honey. Blinkit sells all three. Either the listings are dead or the ASINs aren't live.
ALOIL-100 burning traffic — 218 sessions for 2 units. 0.92% conv. Check the listing (price, hero image, reviews).
Amazon report loaded · What's missing
Loaded your Detail Page Sales & Traffic by ASIN report — 18 ASINs, ₹6.35L, 446 units. To complete Amazon tracking, still need: Sales & Orders report by date (for month-over-month trend), Advertising report (for ROAS/ACOS/TACOS), Returns report, and Settlement/Payment reports (to reconcile the ₹4.2L Amazon owes you).
🛍️ Shopify D2C

🚨 Shopify D2C is essentially dead. FY27 (Apr–Jul 2026) has produced only 12 orders and ₹20,760 in revenue across 4 months. Peak was Jan-Feb 2024 (~₹5.5L/month). Long slow decline since. Business has migrated to Blinkit and Amazon for e-commerce. Either invest to revive Shopify or accept it as a customer-service-only channel.

80% COD is unusual for premium goods. COD orders have higher cancellation/return rates and delay cash. If you revive Shopify, prepaid discount campaigns could shift this mix and improve cash conversion.

The Shopify decision
Shopify D2C generated ₹20.73L over 33 months. The last 4 months produced ₹20k. The channel is not dead by structure — organic search + returning customers still show up. It's dead by neglect — no ads, no email, no new content.
Three options:
1. Revive: ₹50k-₹1L/month of Meta/Google ads + email revival. Peak months hit ₹2.7L. If you get back to ₹1L/month at 33% margin, that's ₹4L profit/year vs ₹6-12L/year spend. Marginal.
2. Maintain minimum: Keep the store live, don't spend on ads. ₹15k/month organic revenue. Zero cost. Serves as brand credibility + repeat customer lifeline.
3. Shut down: Divert Shopify Plus subscription (~₹15k/month) to more Blinkit ads. Route curious customers to Amazon. Cleanest.
The current path — keeping it open but ignoring it — is the worst of all worlds. Pick one.
▸ Legacy placeholder tables (illustrative only — click to expand)
Sales by product — Units and Revenue Table 1 · 15 products
Monthly columns + last 5 days. Numbers are illustrative — CSV upload from Shopify will populate exact data.
Returning customer rate at 42% — up from 36%. Repeat business building nicely.
Blended ROAS 7.08 — best channel efficiency after MT. Every ₹1 in ads → ₹7.08 in sales.
Organic search #1 source — 38% of revenue with zero ad cost.
Concerns July MTD
Cart abandonment 68.5% — still high. Try recovery emails or exit-intent offers.
Kashmir Almonds down 41% vs June (₹1.10L → ₹0.65L MTD). Same trend as Amazon and Blinkit — check inventory / pricing.
Refunds ticking up — ₹7,760 MTD vs ₹12,595 all of June. Which products?
📎 CSV upload connects directly
Shopify already exports everything on this page as CSV — Sales Reports, Traffic Reports, Customer Reports. Your team drops the daily CSV into the entry page and everything auto-populates. Later, we can connect Shopify's API to skip the manual step entirely.
💼 B2B
Corporate gifting · HORECA · Bulk orders · Custom packs at 80% of MRP
B2B is different from other channels: orders are one-off (not daily), volumes are large — bulk in 100 kg multiples (walnuts, almonds, apricots drums; ghee 15 kg tins; honey 25/50/100 kg drums; tea 50/100 kg sacks). Corporate gifting is a smaller secondary segment (hampers). Pricing is bespoke — typically 20% off retail equivalent, so you net ~80%.

Order pipeline — July 2026 9 orders · ₹8.4L
Each B2B order is bespoke — different items, quantities, sometimes custom sizes. Status tracks lifecycle from quote to payment.
HORECA bulk drives volume (100 kg drums to hotels — high AOV, predictable demand). Corporate gifting seasonal spike expected around Diwali. Wholesale steady.
Bulk SKUs 100 kg multiples · Industry-standard bulk sizes
B2B bulk sales run in 100 kg drums or industry-standard bulk (15 kg ghee tins, 200 L oil drums). Each bulk SKU has its own COP, price, and stock in the factory inventory — separate from retail packs.
Bulk pricing methodology: not based on retail MRP × quantity. Instead, negotiated per-drum rate that accounts for lower packaging cost, no retail marketing overhead, and bulk volume discount. Typically nets 40-50% margin — higher than most retail because packaging/marketing costs stay flat while volume grows.
Note: These bulk SKUs need their own tracking. When you produce a 100 kg walnut drum, that's a separate batch from the 250g / 500g / 1kg retail packs. I'll extend the inventory page to include a bulk section once you confirm which bulk SKUs you actually manufacture.

Blinkit cadence is lumpy — that's how Blink Commerce settlements work. In May they invoiced ₹28.6L across 12 GSTINs (AP, Haryana, KA, MH, Punjab, RJ, Telangana, UP, WB), then nothing in June, then ₹5.35L in July across 7 GSTINs. Cash flow forecasting needs a 2-month buffer around Blinkit receipts.
Note: April 2026 Zoho file appears to be a duplicate of July (same rows). Ask your accountant to re-export April separately.

🏆 Best per-unit economics: Almond Oil 250ml (89% Blinkit / 92% Shopify), SIDR Honey 500g (70/79%), Almond Oil 100ml (82/87%). Big MRPs, low COP — these are your margin machines. If you can grow their volume, every extra unit is nearly pure profit.
🚨 Margin trouble spots: Saffron Mogra 1g (only 30% on Blinkit — barely covers your working capital cost). Walnuts 250g (41%) and Almond Mamra 250g (48%) — small-pack dry fruits are your weakest per-unit economics. Consider dropping 250g SKUs to push larger sizes.

How it actually works: Invoices track inventory dispatched (primary sales) — they're not what triggers payment. Read this correctly: Revenue grew 77% but material costs grew 124%. Contribution margin compressed. The saving grace was Other Expenses stayed flat at ₹73L despite the growth — so scale advantage kicked in. Finance costs 10× because of the ₹1.05 Cr inter-corporate deposit + drawing on the CC/OD lines.

🚨 Old receivables at risk: ₹21.68L of trade receivables are more than 1 year old (₹9.1L between 6-12 months + ₹21.68L older per note 13A). Chase or write off — cash tied up here should be freed.
Inventory doubled ₹60L → ₹1.53Cr: Reflects the Blinkit / MT rollout across FY26. Watch turnover — inventory turnover ratio 3.06× (unchanged YoY), so growth is proportional. But ₹1.53Cr in stock is your biggest capital lock.

The real story: The ₹47L cash increase was entirely funded by external capital (₹50L equity + ₹77L term loan = ₹1.27 Cr). The operating business consumed ₹82L in cash. This is normal for a scaling FMCG in growth mode — but it means you cannot self-fund yet. Every rupee of growth requires proportional working capital.

Bottom line — FY26 verdict
Revenue grew 77% YoY (₹1.85 Cr → ₹3.27 Cr). This is strong for a 2-year-old company.
Near break-even at PBT level (₹3L profit before tax, −₹1L after tax). Loss reduced 55% vs FY25. Return on Capital Employed turned from −0.95% to +7.99%.
But debt-equity ratio doubled to 1.21 — the growth was funded by borrowing more, not by generating cash. Operating cash flow was −₹82L.
Working capital is the constraint: ₹1.53 Cr in inventory + ₹2.04 Cr in receivables = ₹3.57 Cr locked in working capital, against ₹3.27 Cr annual revenue. Every additional ₹1 of revenue needs ~₹1 in working capital.
FY27 the P&L data I have (Zoho May-Jul ₹45.9L, expenses ₹11.7L/month) suggests you're tracking to ~₹1.8-2 Cr Q1 FY27 revenue — potentially ₹7-8 Cr for the full year if sustained, which would be another 2× growth.

Break-even revised down. With real 60% contribution margin (not the 33% I assumed earlier), break-even is ~₹20-21L monthly revenue, not ₹35L. May cleared it easily (₹30L → ₹5.6L profit month). Jun-Jul missed it because the Blinkit invoicing cycle skipped June. The business model is closer to viable than the earlier P&L view suggested — the constraint is Blinkit's lumpy settlement rhythm, not fundamentals.
Cost levers · If you had to cut ₹3L/month
Admin Expenses ₹1.8L — biggest non-payroll line. Audit what's in it.
Advertising ₹1.8L — currently 2.36 ROAS blended. Would cut top-of-funnel discovery on Amazon/Blinkit.
Legal & Professional ₹60k — CA + retainers. Renegotiate scope.
Revenue levers · To reach ₹35L/month
Repeat May's Blinkit ₹28.6L — happened once, can happen again with feeder inventory restocked.
Fix 3 zero-Amazon SKUs — Walnut Oil, Zafrani Kehwa, Raw Monofloral. All sell on Blinkit. Should add ₹2-3L/month.
Kissansay repeat cycle — ₹8.11L in June. If monthly cadence, adds ₹8L to every month.

This is fine as a business model — most FMCG companies do — but it means every rupee that lands from Blinkit/Kissansay first goes to servicing debt, not to reinvestment. Your monthly interest burden of ~₹75k is a fixed cost that doesn't appear in the P&L expense list.
Good news: net debt reduced ₹17L in Q1. That means despite the P&L showing a loss, cash-position-wise you're moving in the right direction — CC-530 alone came down ₹22L. The SOD-0043 climbing ₹8.5L reflects the timing mismatch (bills going out while waiting for Blinkit's next batch settlement).
Missing from this view: your J&K Bank current account (regular operational bank), any other bank accounts, and the term loan schedule (original principal, tenure, EMI, closing date). Send those next if you want a full cash-flow projection.

Reconciliation note: Monthly Expenses sheet says ₹1.80L/month for "Advertising & Marketing" (₹21.6L/year). Real channel spend I have loaded: Blinkit ₹1.08L/month + Meta ₹29k/month = ₹1.37L. Gap of ~₹43k/month is unaccounted — likely Amazon Ads + Google Ads + influencer/PR. Send those exports next.

🚨 The Meta Ads → Shopify story
All 227 Meta campaigns are currently paused. That's why Shopify has died — no top-of-funnel traffic driving new customers.
Peak Meta activity was Dec 2024 – Mar 2025. Matches the Shopify Dec 2024 – Jan 2025 revival (₹2.61L + ₹2.68L). Direct causation.
Ghee took 26% of Meta budget. Ghee is also the #1 Shopify product (₹1.63L lifetime). The system was working — you turned it off.
Retargeting campaigns had CPC ₹25-35 — expensive but usually the highest-converting audience. Worth reviving these first if you restart.
Cross-channel spend picture FY27 Q1
Blinkit ads deliver ROAS 2.36 (Apr-Jul) — below the 3.0 break-even threshold at 33% margin. You're subsidising Blinkit growth via ads.
Meta ads are near-zero currently. Historical performance unclear (needs conversion tracking data from Meta Pixel).
Amazon Ads unknown — likely explains part of the ₹43k/month gap. Amazon Sponsored Products typically runs at 15-25% of Amazon revenue → for your ~₹87k/mo Amazon that's ₹13-22k/mo.
Missing: ~₹20-30k/month in unexplained ads spend even after Amazon. Likely influencer collabs or one-off PR. Faraaz should be able to identify.

Profitability rule of thumb
At 33% contribution margin: ROAS 3.0 = break-even on ads, ROAS 4.0+ = healthy profit, ROAS < 3.0 = ads are subsidising sales. Blinkit July hit 3.44 — the first profitable ad month in this period. Sustain that. If Meta gets revived for Shopify, target ROAS 4.0+ or don't bother.
All 3 entities have filed GSTR-3B through Jun 2026. GSTR-1 filings are current for Delhi and Karnataka. Once the ITC ledger is loaded, this page will show input credit balance per entity.

Payroll reconciliation note: Sum of gross salaries = ₹4.33L. Monthly Expenses sheet says ₹5.89L. ~₹1.56L gap — likely includes bonuses, incentives, PF/ESI employer contributions, or additional casual/contract labour. Worth confirming with your CA.
Note on promoter roles: Laxmi Sharma, Laxmi Verma and Anjali are listed here as Factory Staff but the promoter data file assigns them modern-trade stores. Likely a dual role or a payroll-classification quirk. The Promoters page shows their store assignments; this page shows their compensation.
